8 Floors to Freedom
This is our most comprehensive program, outlined below.
We work on a regular schedule with you every week over the period of 18-24 months (can be shorter or longer depending on your speed) to make certain that the entire program is implemented rather quickly. Your investment would be less than hiring someone to answer your phones over the same time period!
We look at building a solid business similarly to how you look at building a sound structure. From the foundation up, it is imperative that the lower floors be strong enough to support the floors above it. The building will only stand according to the strength of its weakest floor.
Therefore, we have divided the major areas of the business in to 8 Modules. Every construction business is functioning in all of these areas, but usually only a few areas are strong (and in some cases not even a few)! Therefore, most owners we speak with actually see these areas as either "acceptable" and oftentimes "below acceptable" level.
As you can see, our program is specifically designed for the construction industry. Because of this, by working with us, you will see faster results than you could see by working with any other advisor -- and certainly you will see faster and better results than if you "go it alone."
00. Foundation / Fundamentals
Before we start jumping into the business with ideas and strategies that are designed for specific area improvements, we will first make sure that the foundation is stable. Since every area of the business is important, we just want to make sure that all of the areas are "good enough" before we move forward to tackle specific challenges.
0. Owner (and possibly Key Managers)
As the owner, it is vitally important that the business provide you with the resources that you need to be successful. Whether these resources are more money, more time, more freedom, etc., we want to be sure to make your business is a functioning TOOL to help you get what you want out of your life. That's why you got into business in the first place!
1. Leadership
Once you truly know what your business needs to generate to provide these resources to you, we then move to the tactics, strategies, plans and actions that will be needed to get you there! As the owner it is up to you to then provide the leadership to drive the business. In this stage we will set specific goals and visions for your business, and develop a plan to get there. Once this is done, you will work to improve your leadership skills, such as time management, communication skills, etc. so that implementation is assured.
2. Marketing
Once you have clearly defined what you want out of your business, we begin to work on your marketing. This is NOT simply the creation of ads! We will work together to define your company's uniqueness in the marketplace, create a compelling message that will get noticed by your prospects, define your target markets, prepare a marketing plan, and choose specific tactics that will get qualified prospects knocking at the door or calling you up!
3. Sales
Of course, if potential clients are contacting you, but they aren't reaching into their wallet to buy, all of your efforts are a waste of time. Because of this, we will work next on developing a sales system that effectively converts prospects into paying clients. Obviously, having a system that is effective - but also easy to train current and future sales people - is extremely important to your company's success and attainment of your revenue goals. Once the system is established, we will move to your sales team for training to implement the systems, test the results and refine the system (and perhaps the team) until the system produces your desired sales results!
4. Estimating
We don't have to tell you how important the estimating process is. Estimation is the "fork in the road" between profitable jobs and losers. We will make sure that you understand the key principles of the estimating process, and we will help you to design an estimating system that is implemented consistently. Therefore, whether you have a dedicated estimating staff or you have a company where your people multi-task, you will have an effective estimating system that delivers consistent results!
5. Project Management/ Production
Here is where "the rubber meets the road." Either you will perform to client expectation -- or you won't. Either the job will be profitable -- or it won't. Obviously production and project management is vitally important to your construction business. In this stage, we will work with you to establish the best practices for: change orders, extras, managing client expectations, documentation, field/jobsite management, OSHA Compliance, punch list management, purchasing, quality control, scheduling, sub contractor relations, time management, communication... and all of the other facets of this vital component of your business.
6. Project Manager
As we continue to work toward your ultimate goals, we will come to the one resource that may determine your ultimate success -- the people who will be implementing your systems. We will start with the Project Manager, since this position is so vital! We will help you to determine if the PM you currently have is competent. If so, we will help you to improve his/her skills to take them to even higher levels. If not, we will help you to find the best person that you can find. In the end, once you have the right person on your team we will help you to sharpen their skills, so that you can rest assured that your promises are being kept in the field and that your jobs are making you money.
7. Human Resources (Your People)
Once we have the project management side of your business running well, we will dive into the rest of your team. Obviously, your employees are a HUGE area of your business, because your people have direct contact with your customers. We will not only make sure that you have a strategy to get the right people, but we will also help you to establish training, compensation, motivation, evaluation and termination systems in place. We will help you to develop benefit policies, bonus systems, company handbooks, company policies, hiring practices, organizational charts, job descriptions, as well as meet all of the governmental compliance rules.
8. Finance and Key Measurements
Measurement can tell you a lot about the results of your past efforts. In addition, you can plan strategies based on the measurements of your results. It is for this reason, that we make sure that your measurement system is robust as a latter stage of your company's development. In addition to the fundamental financial measurements that we cover during Stage 1 (The Fundamentals) , we will now make sure that you employ such things as: budgeting, benchmarking, cash flow management and forecasting, using your financial reports (P&L, Balance Sheet, WIP), working with an accountant, job costing, and tracking of other Key Performance Indicators (leads, sales conversion, etc). In this kind of business, you will almost always run into periods of being cash rich and cash poor. Therefore, we will work with you to make sure that you understand all of the financial instruments and programs available to use at the lowest possible cost like lines of credit, term loans, equipment financing options, etc.
9. Exit strategy
While some people do not like to think of exiting the business, it IS inevitable that some day... you will either leave the business or pass it on to someone else. Quite simply, no one lives forever! There are many options to you to exit the business at some point, and we will work with you to make sure that it happens YOUR way. Whether you want to sell it, pass it on to your family, sell it to your employees, become a remote-control CEO, or liquidate, we will go over all of the options with you and take the proper actions so that the plan works for you.
Individual Modules
If you are pretty solid on some modules, but need some help in specific areas, we can accommodate that as well. Depending on the module you choose, your investment would be in the $5000-8000 range in most cases.
